Forty Seconds at Shitaragahara: The Battle of Nagashino, 1575
A man swimming a river with a dagger, a fence two thousand one hundred meters long built in a single day, a valley of wet rice paddy, and a numeral quietly added to a manuscript. The most famous battle of the Sengoku period is famous for something that did not happen, and the thing that actually happened was stranger.
The Battle of Nagashino was fought on 29 June 1575 on the Shitarahara plain in Mikawa province, where an Oda-Tokugawa army under Oda Nobunaga and Tokugawa Ieyasu, fighting from behind a palisade some two thousand one hundred meters long, destroyed the field army of Takeda Katsuyori and killed seven of the clan's most senior generals. The famous detail of three thousand arquebusiers firing in three rotating ranks is absent from the earliest chronicle, which records one thousand guns under five commissioners and no volley system, and the Takeda house was extinguished seven years later.

The Man Who Cut the Cables
Who Was Torii Sune'emon at the Siege of Nagashino?
On the night of the fourteenth day of the fifth month of Tenshō 3, a thirty-four-year-old samurai of the castle guard named Torii Sune'emon slipped out of the Yagyū gate of Nagashino Castle, walked down the rock to the water, and got in.
The besiegers had strung heavy ropes across both rivers and hung them with alarm bells. Anything crossing the water would foul a cable, the cable would shake, and a bell would ring on a bank lined with fifteen thousand men. Sune'emon went in below the surface with a dagger and cut his way through, working blind in a fast mountain stream at night, and came out without ringing anything.
At sunrise he lit three fires on Mount Gambō, the prearranged signal that he was through. Inside the castle the garrison, five hundred by the sober count and perhaps six hundred by the generous one, of whom about two hundred carried matchlocks, watched the smoke and went back to counting the rice. They had three days of it left.
Then Sune'emon ran twenty-seven miles to Okazaki.
He arrived to find the relief he had come to beg for already assembling. Oda Nobunaga and his heir Nobutada had mobilized at Gifu and joined Tokugawa Ieyasu the day before, and the force gathering in the castle town came to something on the order of thirty-eight thousand men. Sune'emon took his answer and turned around immediately, which was the decision that killed him. The Takeda had reinforced the river alarms. He fouled a cable, the bell rang, and they took him alive on the bank.
Takeda Katsuyori made him an offer that was, by the standards of the year, generous: his life and a fief in Kai, in exchange for one sentence. He was to be led to the water's edge within earshot of the walls and told to shout that no relief was coming.
He agreed. They brought him to the bank, bound, in full view of the men he had left two days earlier. He filled his lungs and shouted that Nobunaga and Ieyasu were on the march, and that the castle must hold.
They crucified him where he stood, facing the walls, so that the garrison could watch him die. The garrison held.
A Dead Man's Instructions
Why Takeda Katsuyori Attacked Nagashino Castle in 1575
Everything that put Torii Sune'emon in that river began with a corpse that was not supposed to be a corpse yet.
Takeda Shingen, lord of Kai, had spent his career trying to get out of the mountains. Kai was landlocked, poor in the things that mattered, and rich in horses and grievance. Shingen turned west toward the capital, and on 25 January 1573 he broke the Tokugawa on the Mikatagahara plateau with thirty thousand men against Ieyasu's ten thousand, in what remained to the end of a very long life the worst defeat Ieyasu ever suffered.
Three months later Shingen fell ill at the siege of Noda castle in Mikawa and died, aged fifty-three. A durable legend holds that he was shot in the head by a marksman while he sat outside the walls listening to a flute player, and the sources that repeat it also flag it as apocryphal. What is not in dispute is the instruction he left: conceal the death for three years, and hold what the clan had rather than expand.
Katsuyori inherited his father's courage without his patience, and something worse than either, which was a corps of senior retainers who had served Shingen and did not think much of the replacement. A man in that position does not consolidate. He proves things. He took the cliff-top fortress of Takatenjin in 1574, and in early 1575 a senior Tokugawa financial officer named Oga Yashiro offered to open the gates of Okazaki to him. The plot was discovered. Oga was buried in the ground up to his neck beside a road and killed over seven days with a bamboo saw, passers-by being invited to take a stroke, an arrangement that distributed the labor of the execution across the general public.
By then Katsuyori was marching down the Iida valley with fifteen thousand men toward a conspiracy that no longer existed. Turning around would have meant explaining himself to his father's generals. He found a target on the frontier instead: a small castle called Nagashino, held by a twenty-year-old named Okudaira Sadamasa whose family had defected from the Takeda back to the Tokugawa two years earlier.
Katsuyori had already answered that defection in the customary manner. Sadamasa's wife, his younger brother and a young female relative had been held in Kai as hostages against exactly this contingency, and all three had been crucified.
The garrison of Nagashino therefore had no illusions about what surrender would purchase.
The Y-Shaped Moat
How the Takeda Siege of Nagashino Castle Failed
Nagashino Castle sat on a triangular rock promontory where two rivers met below the walls in a natural Y of cliff and fast water about a hundred yards across. Only the northern face was approachable on foot, and that face had been dug into ditches and fenced with palisades. Katsuyori invested it on the first day of the fifth month.
What followed was a demonstration of sixteenth-century siegecraft conducted almost entirely by improvisation.
On the eleventh, Takeda sappers went under the northern wall. These were not military engineers but gold miners, brought down from the Kai mountain workings, men who dug for a living and were being asked to dig horizontally instead of down. They worked forward behind taketaba, bundles of green bamboo lashed into cylinders and rolled ahead of the diggers. Fresh bamboo does not stop a lead ball the way stone does. It absorbs it, taking the ball into fibrous layers that neither shatter nor throw splinters back at the man behind. It was cheap, it grew locally, and any peasant could make one.
Sadamasa's men countermined and met them underground, then came out through the Doai gate, routed the attackers and burned the bamboo. So Katsuyori built an outer palisade and strung the rivers with the belled cables that Torii Sune'emon would cut two nights later.
By mid-month the garrison was down to four or five days of rice and the Takeda had made no impression on the promontory. That is the ordinary arithmetic of a Sengoku siege: a defended rock with water on two sides can be starved but not easily stormed, and starving takes weeks, which is exactly what an army in someone else's province does not have.
Katsuyori did not have weeks. He had, although he did not know it on the fifteenth day of the fifth month, six days.
What a Gun Cost
Why the Price of a Japanese Matchlock Collapsed After 1543
The weapon that decided the campaign had arrived in Japan thirty-two years earlier by accident, aboard somebody else's ship.
On 23 September 1543 a Chinese junk carrying three Portuguese made harbor at Cape Kadokura on the island of Tanegashima, where the fifteen-year-old lord of the island, Tanegashima Tokitaka, watched a demonstration of the snap matchlock and bought two of them. That encounter has its own long afterlife, most of it written by people with an interest in the outcome.
The price is the detail that matters here. Two thousand ryō for the pair, or as the Portuguese side recorded it, a thousand taels of silver per gun. Seventy years later an arquebus sold in Japan for two taels, a collapse of roughly five hundredfold, and it did not happen because the price of iron moved. It happened because within about eighteen months the Japanese solved the manufacturing problem and went into production.
The problem was one screw. Tokitaka's swordsmith, Yaita Kinbei Kiyosada, could forge a barrel without difficulty. What he could not do was cut the breech plug, the threaded iron bung that seals the closed end of the barrel and takes the entire rearward force of the detonation. Japan had no tradition of helical threading, and his first test pieces burst. Local tradition holds that when a Portuguese ship returned in 1544 Kiyosada offered his sixteen-year-old daughter Wakasa in marriage to the Portuguese armorer in exchange for the method. Whatever the domestic arrangement, the transfer is attested from the other direction too, Delmer Brown having concluded that the breech was solved by direct assistance from Western gunsmiths.
Within twelve months there were three production centers: Negoro-ji in Kii, Sakai in Izumi, and Kunitomo in Ōmi. In 1549 the fifteen-year-old Oda Nobunaga ordered five hundred matchlocks from Kunitomo. He was, at the time, widely regarded as an idiot.
The Japanese then made one modification Europe never managed. They standardized bore diameters into a handful of sizes, so that ammunition could be made centrally and carried in bulk, where in Europe nearly every musket required its own bullet mold. Ammunition stopped being a collection of private arrangements and became a logistics problem, which is a solvable one.

The Nitrate Problem
Why Japanese Gunpowder Depended on Imported Saltpeter
A gun is a tube. The hard part was never the tube.
Black powder is roughly seventy-five parts saltpeter, fifteen parts charcoal and ten parts sulfur, and of those Japan had two in abundance. Charcoal was everywhere, and sulfur came out of the volcanic islands in quantities that made it an export. Saltpeter, potassium nitrate, the oxidizer without which the other two ingredients merely smolder, Japan did not have at all.
It had to be imported, from China and from Siam, on Portuguese bottoms and through the Japanese merchant houses of Sakai. This single dependency shaped Japanese warfare for a century, and it explains why firearms never wholly displaced the bow and the spear. A bow eats arrows, and arrows grow in the ground. An arquebus eats a substance that has to cross an ocean.
The paper trail shows how seriously it was taken. On 17 October 1567 Ōtomo Sōrin of Bungo wrote to Bishop Belchior Carneiro asking the Society of Jesus to procure him ten piculs of good saltpeter a year, and said in plain language what it was for, which was powder to use against Mōri Motonari. Motonari, who had no such import access, ordered his retainers in 1555 to scrape the urine-soaked soil from the floors of his stables and leach it, a genuine method of manufacturing niter which yields, after months of work, a quantity that would embarrass a single afternoon's shooting. In 1580 the Jesuit Visitor Alessandro Valignano spent close to six hundred cruzados on emergency supplies from the annual Portuguese nao at Kuchinotsu to keep the Arima domain in the field, and the manifest includes a good stock of saltpeter.
Nobunaga's answer was direct. In 1569 he took Sakai, and with it the merchant quartermasters, Imai Sōkyū foremost among them, who handled guns and niter as a single business. This is usually described as a commercial acquisition. It was a magazine.
It was not a monopoly, and the point deserves stating flatly, because the popular version of Nagashino depends on the opposite assumption. The Ishiyama Honganji secured its own supplies and mass-produced its own firearms. So did the Takeda. Shingen had been buying guns since 1555 and instructed his commanders in 1567 to prefer firearms to spears wherever they could get them.
The Takeda army that marched to Nagashino carried matchlocks. Roughly four percent of it did, something on the order of six hundred and fifty-five men.
The battle was never guns against no guns. It was guns against a supply chain.
Two Thousand One Hundred Meters of Fence
Nobunaga's Palisade at Shitarahara: How the Battlefield Was Built
The allied army left Okazaki, and on the eighteenth day of the fifth month came onto the Shitarahara plain, roughly three miles west of the castle, in what is now Shinshiro City in Aichi prefecture.
The popular image of that ground, fixed for a global audience by Kurosawa's Kagemusha in 1980, is a flat open field. It was nothing of the sort. Shitarahara was a north to south hollow bisected by the Rengogawa, a small fast stream with steep cut banks, and the two kilometers of river terrace on either side of it were wet rice paddy. It was a corridor with a ditch down the middle and a bog on the approach, and Nobunaga chose it on sight.
He put himself on the low western ridge at Gokurakujiyama, Nobutada on Mount Niimidō, Ieyasu on Takamatsuyama. Then, on the nineteenth, in a single day, the allied army built a fence.
The uma-fusegi, the horse barrier, ran about twenty-one hundred meters in three staggered lines, using the Rengogawa itself as a forward ditch and supplemented with dry moats, earth ramparts and migakushi, portable board screens a man could shoot from behind and crouch behind while he reloaded. The critical feature was that it was not continuous. The lines were deliberately broken, with gaps every forty to sixty yards, and the gaps were not a construction shortcut. They were the offensive component. A solid fence is a wall, and a wall means the men behind it can only defend. A staggered fence with intervals is a funnel, and it lets your own spearmen come out through it the moment the attack loses momentum.
How many men stood behind it is a question the chronicles answer according to who was paying them. Ōta Gyūichi, Nobunaga's own attendant, gives about thirty thousand; Oze Hōan in 1624 gives fifty thousand for the Gifu contingent alone; the Kōyō Gunkan and the Mikawa Monogatari say a hundred thousand. The working figure of most modern accounts, thirty-eight thousand, is Gyūichi's number with Ieyasu's eight thousand added, and it sits at the bottom of the range because it is the only one produced by a witness. The Takeda estimates spread the same way, from ten thousand to over twenty-five thousand, converging on fifteen thousand, two or three thousand of whom stayed in the siege lines, leaving about twelve thousand for the field.
On the twentieth the Takeda held a council of war. Baba Nobuharu, Naitō Masatoyo and Yamagata Masakage, three of the most experienced field commanders in Japan, all argued for withdrawal to Kai. Katsuyori overruled them.
The Hour of the Dragon
The Raid on Mount Tobinosu and the Rain Before Nagashino
That same evening, at the Hour of the Dog, around eight o'clock, it began to rain hard, and Sakai Tadatsugu took four thousand men out of the allied camp and disappeared into the mountains. They worked through broken country in the dark and the wet, around the back of the Takeda siege lines.
The rain was the point. A matchlock carries its own ignition source in the open, a length of smoldering cord clamped in a serpentine that swings down into a pan of loose priming powder, and both the cord and the pan are ruined by water. An army moving in a downpour cannot be shot at effectively, which meant Sakai's column was safe. It also meant that if the weather had held, the allied plan for the following morning would have been so much wet charcoal.
It stopped in the night. The twenty-first dawned clear and dry.
At the Hour of the Dragon, around eight in the morning, Sakai's men came over the top of Mount Tobinosu above the Takeda rear, raised their banners, and fired several hundred arquebuses at once into the siege camps below. They burned the camps. Takeda Nobuzane, Katsuyori's uncle, was killed commanding there. Okudaira Sadamasa, watching the smoke rise behind the men who had crucified his wife, opened the gates and came out; two hundred Takeda died in the sally, and the allies lost Matsudaira Koretada.
The sources do not reconcile the clock here: the same chronology that puts the raid at eight in the morning also has the main action at Shitaragahara opening at sunrise, and another line of the tradition dates the raid to the night before. What is not in doubt is the effect. The raid did not kill many men. It destroyed Katsuyori's operational premise. His rear was on fire, his uncle was dead, his blockade force was broken, and the garrison he had been starving was resupplied and out in the open behind him.
He could withdraw to Kai, as his father's generals had told him, and go home having lost a campaign.
He attacked.

Forty Seconds
How Long a Matchlock Took to Reload at Nagashino
To understand what happened over the next eight hours, you need to understand what a matchlock actually did, and how long it took to do it again.
The shooter poured a measured charge of powder down the muzzle from a wooden cartridge, dropped in a lead ball, rammed both onto the breech plug, opened the pan cover, poured a fine priming charge into the pan, closed the cover, blew on the smoldering match cord to bring it back up to heat, seated it in the serpentine, aimed, opened the pan, and pulled. Every one of those steps could be fumbled, and several could kill him if he got the order wrong.
Live-fire trials with Japanese reproduction matchlocks, used to parameterize a 2024 computer model of the battle, put a skilled shooter at about thirty seconds for the full cycle, an average one at forty, and a beginner at fifty, with hit probabilities at fifty meters of eighty-five, sixty-five and forty-five percent. Fifty meters was the lethal envelope. The ball would carry to four hundred, but a smoothbore firing an undersized ball that bounces its way up the barrel produces a cone of dispersion, and at long range the cone is wider than a man.
Then there is the constraint nobody in the popular version has ever accounted for. Barrels overheat. After roughly ten shots in quick succession a matchlock is too hot to load safely, because a charge poured into a fouled hot bore can ignite on contact and take the loader's hand with it. The cooling interval is on the order of ten minutes.
Now put a Takeda soldier on the far side of the Rengogawa. The model gives a soldier two hits before he is out of the fight, and a bamboo bundle five before it fails.
That arithmetic is the battle. Not marksmanship, not a wonder weapon.
Which brings us to the horses, and to the most durable falsehood in the story. There was no cavalry charge at Nagashino in the European sense, because there could not be. Sengoku horses stood between one meter and one and a half at the shoulder, which is to say they were ponies. Mounted status was a marker of rank, not a tactical arm; samurai rode to the fight and routinely dismounted to do the fighting, a practice recorded by Luís Fróis himself. Count the horsemen in the Takeda waves as the chronicles list them, three hundred with Yamagata, eighty with Nobukado, two hundred with Nobutoyo, a hundred and twenty with Baba, and you have roughly seven hundred mounted men in an army of twelve thousand. One in seventeen.
The Takeda cavalry did not fail at Nagashino. The Takeda cavalry, as the phrase is generally understood, did not exist.
Five Waves
How the Battle of Nagashino Was Fought, Wave by Wave
Fighting opened around the Hour of the Rabbit, between five and six in the morning.
Yamagata Masakage went in first on the left in red armor. His men crossed the Rengogawa under fire from the forward gunners, took the far bank, and were shot to pieces on it. Yamagata was knocked off his horse by a ball and beheaded where he fell.
Takeda Nobukado came next in the center with three thousand men under black flags. Nobunaga's order to the gun captains was to hold fire until the range closed, which is the tactically correct instruction given the ballistics and the hardest one in the world to make frightened men obey. They obeyed. More than half of Nobukado's unit was cut down. Then the Obata of Kōzuke, the Red Warriors, against allied troops shooting from a crouch behind the board screens; over half the Obata fell. Then Takeda Nobutoyo with the Black Warriors, against whom Nobunaga declined to commit any senior commander and simply fed in more matchlockmen, which tells you what he thought the engagement was. Then Baba Nobuharu, last, advancing to war drums, riddled and driven back.
Five waves in about three hours. By nine in the morning the Takeda had spent their veteran command and gained a stream bank.
Katsuyori then committed his reserve and his own three-thousand-man headquarters unit, and the battle turned into the thing the popular version leaves out entirely, which is four hours of hand-to-hand infantry fighting. On the Takeda right Baba attacked Sakuma Nobumori, who fell back onto a hillock in a feigned retreat and drew him into a flank attack by Shibata Katsuie and a rising commoner officer named Hashiba Hideyoshi. The guns broke the attacks. They did not do the arithmetic.
At the Hour of the Sheep, around two in the afternoon, the Takeda line came apart and Katsuyori ordered a withdrawal toward Hōraiji. Nobunaga had the horagai, the conch trumpets, sounded, and the allied infantry went out through the gaps in the fence that had been built for exactly this moment. Naitō Masatoyo made a stand with a hundred men and was beheaded. Baba Nobuharu held the Kansagawa crossing and covered his lord's retreat for three miles before he was speared off his horse. Tsuchiya Masatsugu died, Hara Masatane died, Saegusa Moritomo died, the Sanada brothers died together. Seven of the surviving Twenty-Four Generals of Shingen were killed on that ground in a single day.
Katsuyori reached Kōfu with two companions.
The casualty figures are a compact seminar in why sixteenth-century numbers should be handled with tongs. Gyūichi puts Takeda dead at about ten thousand and the Nagashino jo-senki gives allied losses of about six thousand, a Takeda casualty rate of roughly two-thirds. The two figures nearest the battle in time are the two furthest apart: Nobunaga, writing to Hosokawa Fujitaka five days afterward, claimed several tens of thousands killed, while the monk keeping the Tamon'in nikki put it at over a thousand.
What can be said is structural rather than numerical. An army can replace ten thousand peasants in a season. It cannot replace Baba Nobuharu.
The Numeral Three
Did Nobunaga Use Three Thousand Arquebuses in Three Ranks?
And now the part of the story that is not true.
Everyone knows what happened at Nagashino. Nobunaga deployed three thousand arquebusiers in three ranks of a thousand behind the palisade. The first rank fired and knelt to reload, the second fired and knelt, the third fired, and by then the first was ready again, a continuous curtain of fire into which the Takeda cavalry rode and died. It is the birth of modern infantry firepower, two decades before Maurice of Nassau's counter-march, executed by a warlord in a rice field.
It appears nowhere in the best source.
Ōta Gyūichi served Nobunaga personally, wrote from contemporary notes, and was willing to record his lord's cruelties without decoration, which is the best indicator of a chronicler's reliability available. His account gives one thousand arquebuses, deployed forward under five bugyō, gun commissioners, plus five hundred with Sakai's detachment. He describes no ranks, no rotation, no volleys.
The three thousand and the three ranks were invented in 1624 by Oze Hōan, a Confucian physician who took Gyūichi's chronicle as a working draft and announced that he intended to improve it. Hōan's version had a decisive advantage over the original: it was printed with movable type and widely circulated, while Gyūichi's manuscript sat in private hands. For the whole of the Edo period, the improved account was the account. Ōkubo Hikozaemon, who wrote the Mikawa Monogatari, gave the contemporary verdict on it: one-third fact, one-third some resemblance to fact, and one-third no trace of fact whatsoever.
Then there is the physical evidence, as close to a smoking gun as textual scholarship produces. In the Ikeda family manuscript of Gyūichi's chronicle, the character 三, three, was added by hand at a later date, converting one thousand guns into three thousand, so that the primary source would agree with the popular one.
Fujimoto Masayuki and Suzuki Masaya added the practical objections. The allied gunners were not a standing corps; many had been supplied by allies and subordinate houses days before the battle and had never trained together in their lives. A counter-march of the kind Geoffrey Parker and Noel Perrin compared to Dutch practice requires six and preferably ten ranks drilled to a common tempo. Gunners taking thirty, forty and fifty seconds cannot hold a rotation. They can only fire when ready.
Which, it turns out, works better. The 2024 simulation by Megumi Aibara and colleagues gave the allies the legend's own three thousand guns and ran the revisionist samidare method, named for the early-summer rains, in which three-man squads of mixed skill fired individually as each man became ready and rotated rearward when their barrels grew hot. A rigid line that has fired ten volleys is a line of defenseless men holding hot iron tubes. The samidare method produced a gap-free barrage. It also reproduced a Takeda breakthrough, in the sector where their own gunners' bamboo shields absorbed enough fire for the spearmen to reach the fence, by which time ninety percent of their matchlock units had been shot away.
The myth had European help. A. L. Sadler's 1937 life of Ieyasu gave the English-speaking world the image of Nobunaga's gunners as the machine guns and wire entanglements of their day, and Western historians pressed the story into service to argue that Japan achieved a military revolution twenty years ahead of the Dutch. That argument rests on a physician's improvements to another man's book.
What the Jesuits Did Not See
Why Jesuit Sources Never Mention the Battle of Nagashino
There is a document missing from this article, and its absence is the most interesting thing about it.
Nagashino was fought by an army whose decisive weapon was a Portuguese design, in a country where Jesuit priests had been resident for twenty-six years and were writing home at industrial volume. Luís Fróis, who would eventually produce the História de Japam, was in Japan in 1575. He had met Nobunaga in Kyoto on 1 June 1569, and had been in the capital in 1571 when Nobunaga burned Enryakuji on Mount Hiei, recording the three thousand dead and describing the destruction as the work of an angel.
He did not write about Nagashino. Neither did anyone else in the European archive. Not the annual letters, not the correspondence, not the printed compilations.
The likeliest explanation is institutional. Jesuit letters to Europe were not neutral chronicles; they were fundraising and policy documents, shaped around conversions, church foundations, and the Society's protected share of the Macau silk trade. A battle between two non-Christian warlords advanced none of those purposes, and dwelling on the unifiers' violence was unhelpful when the unifiers were the men whose goodwill the mission depended on.
The practical consequence is clean: for the battle itself, the European archive is not a source.
What the Portuguese did contribute was material and indirect. They supplied the weapon type in 1543 and the breech-cutting technique in 1544, without which the barrels would have kept bursting, and for the next century the saltpeter without which the barrels would have been ornaments. They supplied none of the guns fired at Shitaragahara, which came from Kunitomo and Sakai and Negoro, none of the tactics, and no witnesses.
Whether they also supplied the lead is an open question with a possible answer. The bullets are in the ground, and lead carries isotope ratios that vary by ore body. Hirao and Watanabe determined the composition of matchlock balls excavated from Nagashino Castle and the Shitarahara battlefield in 2017, estimating their sources isotopically, and a parallel survey of the Tsugu mine tested whether the Takeda could have cast their own; that one was inconclusive.
The Chain of Consequences
What the Battle of Nagashino Changed, 1575 to 1582
Nobunaga was back in Gifu four days after the battle, which is a fair indication of how quickly he intended to move on. Later that year he turned on Echizen and Kaga, held by the militant monto of the Honganji; the sources give thirty to forty thousand prisoners executed. In 1578 he broke the Araki Murashige rebellion by leaning on Araki's Christian vassal Takayama Ukon, sending the Jesuit Organtino Gnecchi-Soldo to Takatsuki with the message that refusal would mean the banishment of Christianity from Japan and the execution of every foreign priest in it. Ukon capitulated. The position the mission occupied in Nobunaga's calculations was that of a lever.
The Takeda took seven years to die. In early 1582 the Oda and Tokugawa came at Kai from several directions at once and the vassals began changing sides. Katsuyori burned his new capital at Shimpu and fled toward Iwadono, and Oyamada Nobushige shut the gates against him. On 3 April 1582, at the pass of Torii-bata on Mount Temmoku, Katsuyori and his son committed seppuku. Nobunaga executed Oyamada too, on the stated grounds that disloyalty to one's lord ill became a samurai, and was dead within weeks himself at the Honnō-ji.
Okudaira Sadamasa, who had held the rock with five hundred men and no expectation of quarter, collected: Ieyasu's eldest daughter Kame-hime in marriage, the ancestral lands confirmed, new fiefs, a sword. Nobunaga gave him the rarer thing, a character from his own name. Sadamasa became Okudaira Nobumasa.
The deepest consequence of Nagashino, though, was not tactical at all, and it took a generation to become visible.
An army of gunners is a different kind of institution from an army of swordsmen. Matchlocks are only useful in formation, formations require drill, drill requires men who do nothing else, and men who do nothing else have to be fed, housed, paid and administered by somebody. Matthew Stavros has traced the paperwork this produced: the appearance in the late 1580s of the jinchū-jōmoku, the troop register, and the jindatesho, the deployment schematic, in place of older documents that had merely administered voluntary alliances of autonomous warrior bands. From that ledger it is a short walk to the sword hunt, the katanagari, which made the difference between soldier and farmer a matter of registration rather than of circumstance.
At Nagashino in 1575, roughly four percent of the Takeda force carried guns. Preparing for the invasion of Korea in 1591, the Shimazu were ordered to field fifteen hundred muskets against fifteen hundred bows and three hundred spears. At Sekigahara in 1600 the Date contingent fielded twelve hundred matchlocks against two hundred bows. A Matsuura scroll of around 1650 gives the ashigaru weapon units as fifty-eight percent arquebus, twenty-four percent spear, eighteen percent bow.
That is the century that ran out of Shitaragahara.
What Nobunaga actually did on the nineteenth day of the fifth month of Tenshō 3 was look at a narrow valley full of wet paddy, work out how long it would take a man in armor to walk across it, and build twenty-one hundred meters of fence to make sure the walk took as long as possible. He did not invent volley fire. He did not need to. He arranged a piece of ground so that an enemy with fewer guns, less powder and no way of buying more had to come to him across open mud, and then he waited with the gunners he had bought in Sakai.
The men who understood this best were the three who told Katsuyori not to do it. Katsuyori, who needed a victory more than he needed their advice, overruled them.
All three of them attacked the fence the next morning, and all three of them died doing it.
